Finding the Right Mercury Lower Unit
Finding the correct replacement lower unit takes more than matching the horsepower printed on your cowling. Mercury outboards can use different gearcase configurations depending on the engine family, production range, shaft length, gear ratio, rotation, and other application details.
Engine Serial Number
The best place to start. Your serial number identifies the engine's production range and helps locate the correct Mercury parts information for your specific outboard.
Model & Horsepower
Mercury uses different gearcase designs across its outboard families and horsepower ranges. Knowing whether you're working with a FourStroke, Pro XS, Verado, or another Mercury platform helps narrow down the appropriate gearcase design and specifications for your engine.
Shaft Length
Shaft length refers to the distance needed to position the gearcase and propeller at the proper depth below the boat's transom. It generally corresponds with the boat's transom height, with longer shaft applications commonly found on taller transoms and certain offshore or multi-engine boats.
Common lengths: 15" (short) 20" (long), 25" (extra-long), and 30" (extra-extra-long)
Gear Ratio
Gear ratio describes how many times the engine's driveshaft rotates to turn the propeller one complete revolution (rotation). A numerically higher ratio provides more gear reduction and torque multiplication, while a lower ratio turns the propeller faster relative to engine speed.
Example: A 2.00:1 ratio means about 2 engine revolutions for every 1 propeller-shaft revolution.
Rotation
Most single-engine applications use right-hand rotation, while counter-rotating gearcases are used on certain multi-engine setups. Opposing propeller rotation can help balance steering forces and handling.
Existing Part Number
The part number on an existing gearcase can be a useful clue when identifying a replacement. Mercury may supersede older part numbers as assemblies are updated, so the number should still be checked against current parts information.
Understanding the Lower Unit
The lower unit, often referred to as the gearcase, is the portion of the outboard below the midsection. Its primary job is to transfer power from the engine to the propeller while housing and protecting the internal components.
How Power Reaches the Propeller
Power travels from the engine through the driveshaft and into the gearcase. Inside, the gears redirect that rotational power to the propshaft, which turns the propeller. The gear system also allows the outboard to shift between forward, neutral, and reverse.

What's Inside the Gearcase?
The gearcase housing protects and supports the internal components while operating underwater. Inside, bearings support the rotating shafts and gears, while seals help keep gear lubricant in and water out. At the propshaft, the propeller hardware secures the propeller and related hub components to the shaft.

The Lower Unit Is Also Part of the Cooling System
The water pump is located in the lower-unit area and uses a rubber impeller to move cooling water from the water inlets up through the engine's cooling system. Unlike the complete gearcase, the impeller and other water-pump components are normal serviceable parts.
Good To Know: A water-pump problem does not mean the gearcase itself needs to be replaced.
Repair or Replace the Lower Unit?
A lower unit is an assembly made up of many individual components. Depending on what has failed or been damaged, gears, seals, bearings, water-pump components, propshaft components, propeller hardware, and other parts may be available separately.
A complete replacement gearcase may make more sense when damage is extensive or when repairing the existing assembly is no longer practical. The right approach depends on what failed and the overall condition of the lower unit.
Repair When:
The gearcase housing and major hard parts are still serviceable. Leaking seals, worn bearings, water-pump components, and certain gear or propshaft-related failures may be repairable individually after the unit is disassembled and inspected.
Replace When:
A hard impact has cracked or severely damaged the housing, the gearset and multiple internal components are damaged, or water intrusion has caused extensive corrosion. Replacement may also be more practical when parts and labor to rebuild the existing unit approach the cost of a complete gearcase.
The Deciding Factor
What looks like one failed component from the outside can involve additional internal damage. Inspection of the housing, gears, shafts, bearings, seals, and lubricant condition helps determine whether rebuilding or replacing the assembly makes more sense.
